AI Overviews now appear on roughly a quarter of Google searches, and when they do, organic clicks collapse: studies measure the drop at 38 to 61% depending on method. For ecommerce brands, traffic is falling while the visitors who still arrive convert far better. This article lays out the 2026 numbers and the response plan we run.

There are two wrong reactions to this data. One is denial: keep publishing 2019-style content and watch impressions rise while clicks flatline. The other is panic: declare SEO dead and abandon the channel that still feeds every AI system its information. The right response is a repositioning, and it is very doable, because most of your competitors are still choosing between the two wrong reactions.

What the Studies Actually Measured

The evidence is unusually consistent across methods:

  • Seer Interactive analyzed 5.47 million queries and found organic CTR fell from 1.76% to 0.61% when an AI Overview appears, a 61% decline.
  • Pew Research observed users clicking a traditional result on 8% of searches with an AI Overview present, versus 15% without.
  • Ahrefs tracked clicks to the number one result and watched the AI Overview penalty deepen from 34.5% in April 2025 to 58% by December 2025. The trend is accelerating, not plateauing.
  • A randomized field experiment covered by Search Engine Journal isolated the causal effect: AI Overviews cut organic outbound clicks by 38%, and removing top-position Overviews nearly doubled clicks out.
  • One 21.9-million-search study put AI Overview presence at about 25% of Google searches by Q1 2026, and for those queries the zero-click rate runs above 80%.

Different datasets, different methods, one conclusion: where an AI Overview appears, the click economy that funded twenty years of content strategy is mostly gone.

The Ecommerce-Specific Picture

For stores, the displacement concentrates upstream of the product page. AI Overviews now answer "how to choose," comparison, and how-to queries directly on the results page, which is exactly the research content D2C brands used to capture buyers with. 2026 reporting on ecommerce SERPs documents a steep, structural drop in click-through to brand sites on those query types, with the share of ecommerce queries triggering an Overview growing several-fold within months.

Meanwhile the research itself is migrating off Google entirely. OpenAI's economic research pegs shopping at about 2% of ChatGPT prompts, roughly 50 million shopping queries per day. Shopify's 2025 Global Holiday Report found 64% of shoppers likely to use AI in their purchases, rising to 84% among 18 to 24 year olds. And ChatGPT became a genuine referrer at the top of retail: Digiday reported it driving as much as 20% of Walmart's referral traffic in 2025.

The Twist: AI Traffic Is Better Traffic

Here is the part the doom headlines skip. The visitors AI systems do send are dramatically more valuable than average:

  • Semrush data puts AI search visitors at roughly 4.4x the value of the average traditional organic visitor, with AI referrals about 3x as likely to convert.
  • A Visibility Labs study across 94 seven- and eight-figure ecommerce brands (9.46 million sessions) found ChatGPT referral traffic converting 31% higher than non-branded organic.
  • AI-attributed orders across Shopify stores grew roughly 11x between January 2025 and March 2026, per GEO analytics firm Erlin, from a small base and compounding fast.

The mechanism is intent. A visitor arriving from an AI answer has already had the basics resolved and is clicking through to verify or to buy. Fewer sessions, later-stage sessions. Which means two things follow immediately: getting cited by the AI matters more than ranking under it, and squeezing more from each visit matters more than ever, which is a conversion rate conversation as much as a traffic one.

Why Ranking No Longer Equals Visibility

The assumption that carried SEO for two decades, rank well and you appear where users look, quietly broke. Multiple 2026 analyses put the overlap between ranking in Google's top 10 and being cited in the AI Overview for the same query at just 17 to 38%, down from around 75% in mid-2025. The Overview's selection model weighs structured data, direct-answer formatting, and topical depth differently than the classic ranker weighs links and history.

Practical translation: a smaller brand with extractable, well-structured, data-rich pages can be the cited source above a bigger competitor who outranks it. That asymmetry is the opportunity, and it is the entire reason AEO and GEO exist as disciplines distinct from SEO.

The Measurement Trap

Most dashboards are lying about this shift in both directions. Sessions understate your AI-era performance because citations, brand impressions, and zero-click answers never register. And the AI referrals that do arrive are miscounted: Elogic's 2026 analysis found roughly 70% of AI referral traffic lands misclassified as direct in default GA4 setups, since several AI surfaces pass no referrer. Anyone judging this channel from a stock GA4 view is underestimating it several-fold. Segment it properly before you conclude anything.

The 6-Step Response Plan

This is the sequence we run for clients, in order:

1. Triage your top 20 organic pages. For each, check whether its main queries now trigger an AI Overview, and whether you or a competitor is cited. Search Console impressions rising while clicks flatten is the signature. This 30-minute exercise tells you where the fire is.

3. Ship the schema and access layer. Organization, Product, FAQPage, and BreadcrumbList schema; AI crawlers (GPTBot, ClaudeBot, PerplexityBot) allowed in robots.txt; an llms.txt file naming your best pages.

4. Become citable: publish original data. Benchmarks, real case numbers, documented experience. AI systems cite sources; generic content gives them nothing to cite.

5. Fix measurement. AI referral channel group in GA4, brand search volume as your awareness proxy, and a monthly citation log of your top 20 queries across ChatGPT, Perplexity, and AI Mode. Judge the program on citations and revenue per visit, not raw sessions.

6. Compound the traffic you keep. Every remaining visit is worth more, so conversion work moves up the priority list. A store that converts 2.5% instead of 1.4% just offset a large traffic decline without a single new visitor.
