SEO, AEO, and GEO are three layers of the same discipline: getting found. SEO earns rankings in traditional search results. AEO structures your content so answer engines like featured snippets and Google's AI Overviews can extract it. GEO makes your brand citable by generative AI such as ChatGPT, Perplexity, and Gemini. In 2026, a competitive ecommerce brand needs all three, running on the same pages.

This guide defines each one, shows where they overlap and where they diverge, and explains how we run all three as one operation for our clients and on our own site.

Why the Distinction Matters Now

For twenty years, "search marketing" meant one thing: rank on Google, earn the click. That model broke between 2024 and 2026, and the data is blunt.

Seer Interactive analyzed 5.47 million queries and found that when an AI Overview appears, organic click-through rate falls from 1.76% to 0.61%, a 61% decline. Pew Research measured it a different way and reached the same conclusion: users click a traditional result on about 8% of searches when an AI Overview is present, versus 15% when it is not. One 21.9-million-search study put AI Overview presence at roughly a quarter of US Google searches by Q1 2026, and for the queries it covers, the zero-click rate runs above 80%.

The traffic that remains is worth more, not less. Semrush data shows AI search visitors are roughly 4.4x as valuable as the average traditional organic visitor, and AI referrals are about 3x as likely to convert. On the commerce side, OpenAI's own economic research pegs shopping at about 2% of ChatGPT prompts, which works out to roughly 50 million shopping queries per day, and Shopify's 2025 Global Holiday Report found 64% of shoppers were likely to use AI when making purchases, rising to 84% among 18 to 24 year olds.

So the game did not end. It split into three surfaces. Each surface rewards different signals, and each has its own name.

What Is SEO in 2026?

Search engine optimization (SEO) is the practice of improving a website's visibility in traditional search engine results, primarily Google and Bing, by making the site crawlable, technically sound, relevant to search intent, and trusted through links and brand signals. The output is rankings, and the payoff is clicks to your site.

None of that became optional in 2026. What changed is SEO's role. It is now the foundation layer rather than the whole building. Crawlability, site speed, clean information architecture, intent-matched pages, and internal linking are what allow the other two layers to work, because both answer engines and generative engines discover and evaluate content through the same crawling and retrieval systems classic SEO feeds.

For an ecommerce store, 2026 SEO still means: technical health, collection and product pages mapped to real search intent, content that satisfies the query better than the current results, and a backlink and brand profile that signals legitimacy. If this layer is weak, AEO and GEO have nothing to stand on.

What Is AEO?

Answer engine optimization (AEO) is the practice of structuring content so that answer systems can extract it directly: featured snippets, People Also Ask boxes, voice assistants, and Google's AI Overviews. Instead of optimizing to earn a click, AEO optimizes to be the answer that gets pulled onto the results page itself.

AEO is mostly a formatting and structure discipline applied to content you were going to write anyway:

  • Answer-first paragraphs. Open every page and every H2 section with a direct 40 to 60 word answer before you elaborate. Extraction systems favor self-contained passages.
  • Question-format headings. "How much does X cost?" outperforms "Pricing considerations" as an H2, because it maps one-to-one to real queries and PAA boxes.
  • FAQ blocks with FAQPage schema. Complete-sentence answers, 40 to 60 words each, that can be quoted verbatim.
  • Tables and lists for enumerable data. Comparisons, steps, and specs in structured formats machines can lift cleanly.
  • One clear claim per passage. Hedged, meandering paragraphs do not get extracted.

The reason AEO deserves its own name is that it changes the success metric. A page can lose clicks and still win the query, because it owns the answer box the user actually reads.

What Is GEO?

Generative engine optimization (GEO) is the practice of making your brand and content retrievable, trustworthy, and citable by generative AI systems: ChatGPT, Perplexity, Gemini, Claude, Copilot, and Google's AI Mode. The goal is that when a buyer asks an AI for a recommendation or an explanation in your category, your brand is named or your page is cited as a source.

GEO works on different levers than classic ranking:

  • Entity clarity. AI systems reason about entities, not URLs. Your brand name, founders, locations, services, and partners should be described consistently everywhere: on your site, your schema, your LinkedIn, your directory profiles. Contradictions dilute the entity.
  • Information density and original data. Generative engines prefer sources with concrete numbers, dates, and named examples over generic prose. Proprietary benchmarks and first-hand case data are the strongest citation bait, because no competitor can replicate them.
  • Source transparency. Content that names its sources survives verification. That matters because users double-check AI answers before acting on them at very high rates.
  • Structured data. A full JSON-LD stack (Organization, Service or Product, FAQPage, BreadcrumbList) gives retrieval systems machine-readable facts to work with.
  • Access and signposting. Allowing AI crawlers such as GPTBot, ClaudeBot, and PerplexityBot in robots.txt, and publishing an llms.txt file that tells AI systems what your site is and which pages to cite.

One more thing makes GEO genuinely different: authority transfers imperfectly. Multiple 2026 analyses found the overlap between ranking in Google's top 10 and being cited in the AI Overview for the same query collapsed from around 75% in mid-2025 to somewhere between 17% and 38% in early 2026. High rankings no longer guarantee AI visibility. Citation-worthiness is now its own quality.

Where They Overlap, and Where They Diverge

Here is the part most articles get wrong: these are not three separate projects. They are one content operation with three output layers.

The overlap is structural. A well-built page in 2026 is simultaneously an SEO asset (it targets a real query and earns links), an AEO asset (it opens with a direct answer, uses question headings and FAQ schema), and a GEO asset (it carries dense, sourced, entity-consistent information an AI can quote). You do not write three versions. You write one page to a higher standard.

The divergence is in what each surface rewards at the margin. Classic rankings still lean on link authority and historical trust. Answer extraction leans on formatting and passage clarity. Generative citation leans on data density, entity consistency, and machine readability, and it is noticeably less impressed by backlink profiles than Google's classic ranker is. That divergence is exactly why smaller brands are getting cited in AI answers above bigger competitors who never restructured their content.

Do You Need All Three?

For an ecommerce or D2C brand selling in the US in 2026: yes, and in a specific order.

SEO first. If your store has crawl errors, weak collection pages, or no content targeting buyer queries, fix that before anything else. Retrieval systems find you through the same infrastructure Google does.

AEO second. This is the cheapest upgrade in search marketing right now, because it is largely a rewrite-and-restructure job on pages you already have: add the 40 to 60 word direct answers, convert headings to questions, add FAQ blocks with schema, add comparison tables.

GEO third, and continuously. Lock your entity data, publish original numbers, open your robots.txt to AI crawlers, add llms.txt, and start testing your queries in the AI engines monthly.

If you are a purely local service business, AEO plus a strong Google Business Profile may cover most of your upside. For product brands, skipping GEO in 2026 means being absent from the fastest-growing discovery channel in retail: AI-attributed orders across Shopify stores grew roughly 11x between January 2025 and March 2026, per GEO analytics firm Erlin.

How to Measure Each Layer

SEO: the classics still apply. Rankings, organic sessions, and organic revenue in GA4 and Search Console.

AEO: watch impressions versus clicks per query in Search Console. A query where impressions climb while clicks stall usually means an answer surface took the click; check whether you own that surface or a competitor does.

GEO: two measurements, one manual and one technical. Manually, run your top 20 commercial queries through ChatGPT, Perplexity, and Google's AI Mode every month and log who gets cited. Technically, segment AI referrals in GA4 with a custom channel group, and know its limits: Elogic's 2026 analysis found roughly 70% of AI referral traffic lands misclassified as direct in default GA4 setups, so your dashboard undercounts this channel. Brand search volume is the best proxy for AI-driven awareness that never produces a referral at all. If your tracking setup predates 2025, fix that before judging any of this.

What is llms.txt and do I need one?

llms.txt is a plain-text file at your site root that describes your site to AI systems and lists the pages you most want cited, similar in spirit to robots.txt. It is an emerging convention rather than an enforced standard, but it costs an hour to implement and signposts your best content to AI crawlers. We run one on our own site.

How do I track visitors coming from ChatGPT or Perplexity?

Create a custom channel group in GA4 that matches referrers like chatgpt.com, perplexity.ai, gemini.google.com, and copilot.microsoft.com. Treat the number as a floor, not a total: a large share of AI referrals arrives with no referrer data and lands in direct, so pair it with brand search trends.

How long does GEO take to show results?

Retrieval-based engines such as Perplexity and ChatGPT's browsing mode can cite a well-structured new page within weeks of indexing. Brand-level presence, where an AI names your company unprompted from its own knowledge, builds over quarters through entity consistency, mentions, and data other sites reference.
